I see it over and over: a founder excited by a shiny idea (“let’s build a GPT-powered chatbot for lawyers!”) dives into product development, writing code, collecting data, designing UIs, before asking the three most critical questions:
- Is there real demand?
- Will people pay, and how?
- Can I reach them?
In a pre-AI era, building a prototype was costly, so many teams naturally delayed the product until they had more confidence. But with AI tools, APIs, LLMs, and no-code platforms, the barrier to building is dramatically lower. That’s a blessing, and a trap. It’s easier now to build the wrong thing faster. We must remember, however, that to succeed, we must still focus on quality and the right approach, we need to Build fast, but with intention.
In this article, I want to make the case that validation and product-market fit matter more than ever in an AI era, and walk you through a framework to do that well, without fooling yourself with data or AI illusions.
What’s different about product-market fit (PMF) in AI
Before jumping to the how, let’s pause and see how the AI context changes the rules of the game.
- Faster feedback loops, higher volatility Because you can spin up prototypes quicker, adoption curves in AI can accelerate, and collapse faster. Reforge warns about a “PMF collapse” where an AI use case that once worked suddenly stops being sticky. In essence: PMF is less of a destination and more like a garden you have to tend daily.
- Low switching cost, high expectations If your AI product is a “just another chatbot with a new coat of paint,” people will churn fast. AI raises the bar for differentiation, your model, integration, data, UX, execution all matter. Cascade Insights notes that generative AI products face unique challenges in delivering sustainable value, not just novelty.
- The product management bottleneck Andrew Ng recently said that coding is no longer the hard part in AI startups, it’s product sense, deciding what to build next. You might get a working prototype in a day, but waiting a week for feedback already feels too slow. That forces you to make decisions with partial signals, and manage trade-offs consciously.
- Cost, scaling, and pricing complexity AI models incur ongoing inferencing costs, data pipeline costs, and ops overhead. McKinsey warns that many AI vendors struggle with monetization, unpredictable usage-based pricing, and sustaining adoption post-pilot. You must align your pricing units (tokens? requests? workflows?) to value delivered, not just what’s easy to meter.
- Misleading signals from AI tools themselves AI can help you analyze data, simulate users, and spot trends, but synthetic feedback is dangerous if you forget it’s a simulation. Classic Informatics cautions: “Smart founders blend AI insights with qualitative validation and user interviews … real users are unpredictable.”
Because of these shifts, “product-market fit in AI” demands a more rigorous, more dynamic, more skeptical approach.
A framework for AI-aware product validation
Here’s a step-by-step framework I use (and teach at Nomad Foundr) to validate AI / tech product ideas robustly. Use this as your checklist or map.
1. Define your intuitive thesis (with constraints)
Goal
Turn your idea into a falsifiable hypothesis
Key Activities
- Define the problem you believe people face
- Specify target customer (ICP)
- Estimate demand magnitude and willingness to pay
Red Flags / Guardrails
If your ICP is “everyone,” you’re too broad. If your problem is vague (“help lawyers with docs”), refine.
2. Qualitative discovery / interviews
Goal
Surface true pain, desired outcomes, and context
Key Activities
- Talk to real potential customers (not just domain experts)
- Explore workflows, current solutions, what they tolerate
- Ask “how much would you pay?” dance carefully, not “do you like it?”
Red Flags / Guardrails
If people can’t clearly articulate the pain, signal is weak. If every interview says “it’s nice,” but no urgency, you’re in danger.
3. Fake-door / demand testing
Goal
Test demand before writing code
Key Activities
- Build landing pages with product claims / benefits
- Use “priority access / beta waitlist” CTAs
- Run ads or outreach and measure conversion
Red Flags / Guardrails
If CTR / signup is very low even with good targeting, rethink. If signup ? no follow-through, that’s a weak signal.
4. Prototype / Wizard-of-Oz MVP
Goal
Show the value as early as possible
Key Activities
- Use no-code, simple APIs, or simulate backend manually
- Focus on the “wow” moment or core value
- Don’t try to build full solution—just enough to validate
Red Flags / Guardrails
Avoid overengineering. Don’t build features nobody tested.
5. Measure usage / retention / cohort signals
Goal
Observe real behavior, not survey answers
Key Activities
- Track usage: DAU / MAU, retention curves, core action frequency
- Segment cohorts (early, engaged, churn)
- Assess “time to value” (how long until user sees benefit)
Red Flags / Guardrails
If retention is weak, or usage drops off after initial fun, you don’t yet have PMF.
6. Pricing & monetization experiments
Goal
Align value to cash flow
Key Activities
- Test pricing tiers or credit units (e.g. 1000 tokens, 10 workflows, etc.)
- Pre-sales, pilot contracts, small paid customers
- Validate margin vs cost of serving
Red Flags / Guardrails
If nobody pays, even though usage is good, you’re still chasing PMF. Adjust.
7. “Land & expand / embed” planning
Goal
Think how you will scale adoption
Key Activities
- Prepare for integration into workflows / systems
- Plan how to expand within customers and adjacent use cases
- Monitor for “PMF erosion” over time
Red Flags / Guardrails
Don’t assume your initial success will automatically scale. Customer contexts evolve.

AI-specific adaptations & traps to avoid
1. Start with a narrow wedge, not a sweeping platform
Many founders try to build a generalized AI “assistant” or “chatbot” from day one. Bessemer’s playbook for AI PMF urges the opposite: start with one high-pain use case you can automate, measure deeply, then expand.
That wedge allows you to control complexity, validate value, and gradually grow.
2. Carefully choose your ICP
AI workflows diverge fast. A “practice management AI for small law firms in India” is much clearer than “AI for legal.” Narrow, deep, and specific is better. If you serve one segment well, you can build defensibility and learn patterns.
3. Merge human + AI in the early stages
Instead of fully automating a workflow, you can “augment + human in loop” to validate the outputs and to retain flexibility. This is how many AI startups survive early traction. Cascade Insights®+1
4. Quantify “time to value”
If your AI tool’s benefit is only clear after days or weeks of usage, retention will be fragile. Your prototype must deliver a quick “wow moment.” Bessemer emphasizes this as key to convincing users.
5. Validate pricing early
Don’t wait until version 2 to test pricing. In the AI+SaaS era, pricing is a tricky beast. McKinsey highlights how many AI ventures struggle with consumption-based pricing, unclear billing, and sustaining adoption postpilot.
Even a simple “credit for N usage” or “workflow bundle” model tested early is better than guessing later.
6. Monitor for “PMF collapse”
Your usage metrics, costs, or user expectations may change. Reforge’s “Four Fits” model warns that finding PMF is not a one-time checkbox, you can lose it.
Also, Ravi Mehta’s AI Risk assessment warns that as AI accelerates, resting on your laurels means losing relevance.
7. Don’t overtrust AI simulations
AI can help you mine data, cluster use cases, predict demand. But validating real users remains non-negotiable. Classic Informatics warns against over-automation in discovery: “synthetic feedback isn’t enough.”
You can feed AI your interview transcripts, feedback, social data, but always triangulate with human signals.
Real-world illustration: how this plays out
Let me anchor this with a mini case sketch (fictional but based on real patterns) to show the difference between naive and rigorous validation.
Naive path (many founders take this):
- Idea: “AI chatbot that gives legal advice for startups”
- Build: Train a model, connect to legal database, build a slick UI
- Launch: Post it, share it, maybe 100 signups
- Realize: Users don’t trust the advice, they don’t pay, and churn is high
Validated path (using the framework):
- Thesis: Startup founders often ask same legal questions (incorporation, IP, contracts). They’d pay $10/month for concise, safe answers.
- Discovery: Interview 20 founders; 12 confirm they had exactly those questions last month, 8 say they’d have paid for a legal “FAQ + chatbot” if trustworthy
- Demand test: Launch a landing page with “Legal GPT for Startups: Join Beta $10”
- Prototype: Use hybrid mode, human-backed answers first (to catch wrong responses), with clear disclaimers
- Usage: Track how many questions are asked, how many repeat users, time to answer
- Pricing: Start with small paying group, gauge drop-off
- Expand: Add modules for contracts, NDAs, etc., embed into startup communities
Over time, you move from “does this idea have legs?” to “I have proof users rely on it, and they pay.”
Actionable checklist: what to execute this week
Here’s what I recommend you do right now if you’re sitting on an AI product idea (or even a non-AI idea):
- Write your thesis as a falsifiable statement “I believe X (customer) has problem Y and would pay Z ?/month for a solution that does A, B, C.”
- List 10 ICP prospects and schedule 5–8 discovery calls Don’t pitch; just listen. Ask workflows, pains, costs, current hacks.
- Build a landing page / one-pager with promise + signup Use Webflow / Carrd / similar. Drive a little traffic (ads, social, your network).
- Run the demand test Track CTRs, conversion to signups. If you get 100–200 signups with 2–5% conversion, you have signal.
- Prototype a core magic moment Even if human-backed, make your users feel the benefit. Don’t build all features, just show value.
- Define your unit economics and preliminary pricing Estimate cost per request, margins, and a simple billing model.
- Set up analytics / retention tracking DAU, stickiness, repeat usage, churn, all must be tracked from Day 1.
If any of these steps fail badly (e.g. zero interest, high drop-off, unwillingness to pay), that’s good news, you can pivot early, saving months of wasted development.
Why doing this matters for you, for your startup and for your future
- You preserve capital and time Nothing is more expensive than building the wrong product.
- You build credibility early When you can show even a small cohort paying and using, investors, partners, and customers take you seriously.
- You avoid “feature hell” and scope creep A lean, validated core keeps your team focused and agile.
- You build with resilience As AI evolves, your relationship with real users will act as a compass. PMF isn’t static—maintain it.

In the AI era, building is cheap, but building right is still hard. The temptation to “just code it and see” is powerful. But if you bypass the three questions, demand, payment, reach, you’ll end up with a beautiful product that no one wants.
